Supplier Management

Supplier management connects the promise in a quotation with the work needed to deliver an order. Establish who is responsible, what evidence supports each decision and how problems will be escalated before production depends on informal messages.

Establish who will sell, manufacture and communicate

Record the legal seller, production location, commercial contact and person responsible for technical questions. Ask which processes will be completed in-house and which will be subcontracted. An intermediary can be part of an effective supply arrangement, but the roles and production responsibilities need to be understood.

Align the company details used on the quotation, order and payment instructions. Resolve unexplained differences through a trusted, previously established communication channel before acting on them. Factory verification should have an agreed scope and produce observations relevant to your purchase; it is one input to a decision, not a guarantee of every future order.

Turn quotation differences into explicit decisions

Send suppliers the same specification revision, order quantities and packaging instructions. Put minimum quantities, price breaks, samples, tooling, packing charges, lead times and payment conditions into a single comparison. Ask whether each quoted feature matches the brief or is an alternative.

Keep uncertainties visible. A supplier that has not quoted testing, export handling or a packaging component has not necessarily included it. Request a corrected written offer when scope changes. Selecting a supplier should reflect capability, commercial terms and unresolved risks alongside price, with the reason for the decision recorded for later review.

Manage the order through milestones and controlled changes

Agree a small set of meaningful milestones: sample approval, materials readiness, production start, inspection readiness and cargo handover. Ask what evidence will accompany each update. A photograph of ongoing work can support communication, but clarify which order, product version and production stage it shows.

Use a change record whenever materials, dimensions, components, packaging, quantity or timing are revised. Record the effect on price, sample approval and delivery dates, then obtain the required sign-off. Summarize important conversations in writing so that a decision made in a call is not lost between the purchasing and production teams.

Close issues with evidence and improve the next order

When a problem is identified, describe the affected requirement, quantity or lot and the evidence available. Ask for an immediate containment action and a proposed correction, with an owner and a completion date. Agree how the result will be verified before goods are released or the next production stage starts.

Review repeat suppliers using your actual order records: response to changes, delivery against agreed milestones, inspection findings and the effectiveness of corrective actions. Distinguish an isolated incident from a recurring process issue. Use the findings to change the next brief, inspection scope or supplier follow-up plan rather than keeping a scorecard that nobody acts on.

Keep a usable supplier and order record

A concise shared record helps another team member understand the order without reconstructing weeks of messages.

  • Contacts and roles

The seller, manufacturing site, technical owner and escalation contact are identified.

  • A commercial baseline

The accepted quotation, specification revision, payment milestones and exclusions are retained together.

  • An active action list

Open questions, production changes and delays have named owners and agreed follow-up dates.

  • A closed issue record

Corrections are verified and recurring findings inform the next purchasing decision.
